The Demo Trap: 3 Checks That Expose It Before You Pay

Every AI tool looks magical in the demo. None of them break in the demo. Here are the three checks I run before any client pays a cent, and you can run all three in one afternoon.
The Demo Trap: 3 Checks That Expose It Before You Pay
I have sat through more AI vendor demos than I can count. The screen is beautiful. The chatbot answers in two seconds. The dashboard glows green. Every click works.
Then the tool lands in a real office. Day two, it chokes on an invoice. Day nine, support stops answering. Month three, you want out and the contract says you cannot.
This is not bad luck. It is the demo trap. Here is how it works, and the three checks I run before any client pays a cent.
Why the demo always works
Three reasons. Every time.
First, the data is fake clean. The vendor feeds the tool perfect invoices, uniform customer names, no typos, no coffee stains. Your office does not look like that. Your office has invoices scanned upside down and filenames like FINAL_v2_FINAL.pdf.
Second, the path is rehearsed. The salesperson clicked the same three buttons forty times. They never click the wrong one. They never ask the question the AI cannot answer.
Third, nobody shows you the error screen. Demos never break. Real tools break. The demo hides the exact moment you will actually need help.
That is the trap. You buy what you saw. What you saw was a rehearsal.
Check 1: feed it your own messy data
Bring twenty of your worst invoices. Different formats. French and English mixed. Handwritten notes. Scanned crooked. Ask the vendor to run the demo on those.
If they refuse, you have your answer. If they stall and say they will "prepare something," you have your answer. A tool that only works on clean data will not survive your office. It never will.
This check costs you nothing. Thirty minutes of prep. It kills nine out of ten bad purchases before they happen. In my work with Quebec SMBs, this is the single most effective test I know. Everything else I do comes after this one.

Check 2: ask who fixes it when it breaks
Not the salesperson. The salesperson leaves after the sale.
Ask for the name of the support person or team. Ask for the response time in hours, not in vague words like "fast." Ask what support costs after the first year. Write down the answers.
In my experience, the tools that answer these questions cleanly are the ones worth keeping. The tools that dodge them are the ones you will regret. Watch for answers like "our team is very responsive." That is not an answer. A number is an answer.
A demo never shows you the support queue. You should look at it before you pay. Because every tool breaks eventually. The only question is whether someone answers when it does.
Check 3: ask what leaving costs
Before you sign anything, ask three questions.
Can I export my data, and in what format? What is the contract term, and what happens if I cancel early? Is there a penalty for leaving?
Get the answers in writing. Not a verbal promise on a video call. Written. If the vendor will not put it in an email, assume the worst.
The cheapest tool on paper is often the most expensive one to leave. I have seen businesses pay for an extra year of a tool they hated because the exit fee was buried on page nine. Five minutes of reading would have saved them thousands.

Run the checks before the invoice
One afternoon. Thirty minutes of prep. Three questions nobody wants to answer.
If the tool passes all three, buy it with confidence. It is a real tool, not a stage act. If it fails even one, walk away. You just saved yourself months of regret and thousands of dollars.
If you want someone to run these checks with you before you sign, that is what I do. Neurotek AI builds automation systems and AI agents for Quebec SMBs. My discovery conference walks through your tools and your processes, and shows you exactly where AI pays for itself and where it does not. Write to me and we will set it up.
